1. How Much Custom Engineering Capacity Do You Have In-House?
Adobe Commerce rewards engineering capacity. With a senior PHP team that knows Magento's architecture, you can build almost anything: bespoke checkout flows, complex catalog logic, custom pricing engines, deeply integrated ERP and PIM workflows. The platform is a framework as much as a product.
Shopify Plus rewards operational discipline. The platform is opinionated. You build within Shopify's model: Functions for checkout logic, Markets for international, B2B Edition for wholesale, and the app ecosystem for integrations. Custom work is more constrained, which is a feature when your team is operations-led and a limitation when your team is engineering-led.
The honest read: merchants with mature in-house engineering teams who want to own their commerce stack end-to-end often prefer Adobe Commerce. Merchants who want to minimize ongoing platform maintenance and rely on vendor-managed infrastructure prefer Shopify Plus.
2. What Is Your Realistic Total Cost of Ownership?
Sticker prices are misleading. The real cost lines for an enterprise commerce stack:
Platform license. Adobe Commerce (on-prem or PaaS) versus Shopify Plus monthly. Both are non-trivial; the relative price depends on volume.
Hosting and infrastructure. Adobe Commerce demands real infrastructure investment: application servers, database, cache layers, CDN, and search infrastructure (often Elasticsearch or OpenSearch). PaaS (Adobe Commerce Cloud) bundles this but at a premium. Shopify Plus bundles infrastructure entirely. Engineering and maintenance. This is the line most teams underestimate. Adobe Commerce's open architecture allows direct, deep integration. Shopify Plus's API-first model requires middleware or app-mediated integration but is often faster to ship.
Across the enterprise merchants we have evaluated and migrated, Shopify Plus's TCO is typically lower than Adobe Commerce's when you account for infrastructure and engineering. Exceptions exist: merchants with heavy custom logic where the rebuild cost on Shopify Plus exceeds the ongoing Adobe Commerce maintenance.
3. What Does the Catalog and Customer-Group Model Actually Require?
Adobe Commerce's catalog and customer-group model is more flexible than Shopify Plus's. Specifically:
Catalog complexity. Adobe Commerce supports complex configurable products, bundled products with dependent options, and downloadable or virtual products with deep customization. Shopify Plus supports up to 100 variants per product across three option dimensions; deeper configurability requires metafields and configurator apps.
Customer groups. Adobe Commerce's customer groups, tier pricing, and shared catalogs support arbitrarily complex segment-based commerce. Shopify Plus B2B Edition expresses similar logic through Companies, Locations, Price Lists, and Catalogs: opinionated but increasingly capable.
Multi-store architecture. Adobe Commerce's multi-store and multi-website model allows one instance to power many storefronts. Shopify Plus uses Markets for international variants of a single storefront and additional Shopify Plus stores for genuinely separate brands. The math differs by use case.
For merchants whose existing Adobe Commerce instance leans heavily on these specific strengths, the rebuild on Shopify Plus is a real engineering exercise. For merchants whose Adobe Commerce instance is complex because it grew complex rather than because the business requires it, the simplification of moving to Shopify Plus is often a meaningful operational win.
The Adobe Commerce Side: What Are You Keeping?
If the decision is to stay on Adobe Commerce or migrate to it from another platform, the key questions are:
Patch cadence and security posture. Adobe Commerce releases security patches and quarterly platform releases. The engineering team needs the bandwidth to apply patches on a defined cadence, typically within two weeks of release for security patches. Hosting topology. Adobe Commerce Cloud (PaaS) versus self-managed infrastructure versus a managed-services partner. Each carries different cost, control, and operational profiles.

The merchants who do best on Adobe Commerce treat it like the engineering platform it is: with a real DevOps practice, real engineering ownership, and a real maintenance budget.
The Shopify Plus Side: What Are You Trading For?
If the decision is to migrate to Shopify Plus, the trades are:
Less customization, more conventions. You operate within Shopify's model. For most enterprise merchants, this is the right tradeoff because the customization debt of the alternative is usually larger than the customization upside.
Functions over modules. Custom checkout logic moves from PHP modules to Shopify Functions: Rust or JavaScript code that runs in Shopify's sandbox. The development surface is smaller, but the runtime is faster and the maintenance burden is lower.
Markets over multi-store. International expression via Markets is a different model than Adobe Commerce's multi-website architecture. For most enterprise international operations, Markets is more cohesive. For operations that need genuinely separate brand instances, additional Shopify Plus stores are the right answer.
App ecosystem dependency. Capabilities not native to Shopify Plus come through apps: subscriptions, reviews, loyalty, ERP connectors, B2B portal enhancements. App dependency creates a different operational model than Adobe Commerce's module-based extensions. Apps are vendor-managed, update independently, and rarely require engineering work to maintain.

Is Shopify Plus enterprise-ready for B2B?
Yes. As of 2026, Shopify Plus B2B Edition supports the operational patterns most B2B merchants need: companies with multiple locations, price lists, net payment terms, order approval workflows, and quote management. The remaining gaps are bespoke buyer-portal experiences and very deep ERP integrations, both of which are solvable with engineering. Is Adobe Commerce dying?
No. The developer pool is smaller than it was at Magento's peak, and the platform's enterprise focus has narrowed Adobe's investment to a specific buyer profile. Adobe Commerce remains a real platform with real merchants doing real revenue. The decision to migrate off Adobe Commerce should be based on operational fit, not platform-vitality predictions.
What about a hybrid setup?
Some enterprise merchants run Shopify Plus for a primary D2C storefront and keep Adobe Commerce for a complex B2B or international operation.
